For service-based supply chains, replace physical stages with information/service equivalents. 2. **Document flows**: Material flow (physical goods), information flow (orders, forecasts, invoices), financial flow (payments, credit terms). 3. **Gather metrics for each node**: Lead time, cost per unit, defect rate, capacity, utilization. 4. **Map constraints**: Bottlenecks, single points of failure, regulatory boundaries, seasonality patterns. 5. **Identify stakeholders**: Who owns each node? Who are the customers (internal and external)? **Completion check**: You have a stage-by-stage map with named suppliers, locations, volumes, and lead times for each node. If any node has no data, note it as a data gap — do not fabricate. ### Phase 2: Demand Forecasting Do NOT start with a complex model. Start simple and add complexity only when needed. 1. **Gather historical data**: Minimum 12 months of sales/demand data by SKU or product family.
